The range decides the result more than the design does. This is what sells, what does not, and how wide to go before it stops helping.
Most spirit wear ranges are built backwards. Somebody picks the products they personally like, puts the school logo on all of them, and the store goes live with eight items that appeal to the same person. The ranges that raise money are built from who is actually buying, which is usually a wider and older group than the club expects.
The four buyers in every school store
- The athlete's household. Buys anything with a name or number on it, at close to a hundred percent conversion. Small group, highest rate.
- Extended family. Grandparents in particular, buying comfort and warmth rather than identity. This is the group most ranges ignore and the one with the highest average order value.
- The general school crowd. Students and parents with no child in the program. Large, low conversion, price sensitive.
- Alumni. Small and unpredictable, but they buy program-history and anniversary designs that nobody else wants.
A range with nothing for buyers two and four is leaving most of its potential on the table, and that is the most common reason a store underperforms.

How wide the range should be
Wide enough that every one of the four buyers has an obvious purchase, and no wider. Past roughly a dozen products the additions stop adding orders and start splitting them, because a browsing parent who cannot decide leaves without buying anything.
The useful test is not how many products there are. It is whether a grandparent, a student and a rostered athlete's parent would each find something within about ten seconds.
It differs by program more than people expect
A football store sells blankets and beanies to a crowd of several hundred on a cold Friday night. A swim store sells deck parkas to forty families before sunrise. A band store sells garment bags and a show shirt that exists for one season only. Same mechanism, genuinely different ranges, and a store built without knowing which one it is will underperform all three.
